The PE Pyramid

Most people think of education as a ladder.

One step at a time. Linear. Climb fast. Climb hard. Get to the top.

But building an online school that actually works, for both the student and the business owner isn’t about a ladder.

It’s a pyramid.

At the base, it’s wide. Accessible. Lightweight. Easy to enter.

At the top, it’s narrow. Deep. Intense. Life-changing.

That’s the structure behind every successful Productized Education business.

And that’s the part most people miss.

See, when people try to build an online school, they often start at the top. “I’ll coach people 1-on-1 and charge premium prices.” Or they try to start in the middle. “Let’s build a fancy group program with Zoom sessions and a Facebook group.”

But they forget the foundation. They forget that trust, connection, and student transformation need to be earned, not just sold.

That’s why we use what I call the Productized Education Pyramid.

This is your community and free content layer.

It includes your free email newsletter. Your free guides. Your podcast. Your social media posts. Your low-ticket “starter” courses or challenges. This is where your students first meet you, probably in sweatpants while doom-scrolling Instagram or avoiding another soul-crushing meeting on Zoom.

You don’t know them yet. They don’t know you. But here’s the magic: you still teach them something that helps.

You give away actual value. Not empty “tips and tricks” but frameworks, tools, and mental models they can use right now.

And you do it without asking for anything in return.

At this level, the CAC Factor is the lowest. There’s little clarity (they don’t even know exactly what outcome they’re chasing), almost zero accountability (nobody’s checking if they even opened your email), and minimal connection (maybe they “liked” your post once).

But the cost is also the lowest, usually free, and the barrier to entry is nonexistent.

This is the gravity well of your ecosystem. It attracts people in and starts the transformation without pressure.

It also filters for the most important trait in any student: initiative.

The ones who actually do something with your free material? They’re your future success stories.

But not everyone wants to DIY their transformation forever. At some point, the serious ones want more.

That’s where the next level of the pyramid comes in: cohort-based programs.

These are your small group experiences. Live or hybrid. Six to twelve weeks long. A clear curriculum. A shared start date. Weekly calls or progress check-ins.

Now the CAC Factor gets stronger.

These students are saying, “I want to go deeper. I want help. I want a guide and I want a group.”

So you give them a clear path (that’s Clarity). You give them checkpoints and deadlines (that’s Accountability). And they start showing up to group calls, seeing the same faces, bonding over the same challenges (that’s Connection).

This is where momentum begins.

And it’s the most underrated layer of any education business.

Because here’s what happens: the wins are faster. The stories are more visible. The flywheel starts spinning.

You’re no longer just “that person with a cool free course.” You’re the mentor who helped them take real steps toward the thing they’ve been dreaming about for years.

The price at this level is medium, maybe a few hundred to a few thousand dollars, but the value per dollar is enormous. If someone has a little time, a little focus, and some skin in the game, this is where they’ll start seeing compound results.

And for you as the founder, this is where you start to scale. You’re no longer trading time for money one student at a time. You’re teaching once and impacting many.

But it doesn’t stop there.

At the very top of the Productized Education Pyramid is the rarest, most intimate, and most powerful offer: 1-on-1 coaching.

This is for the student who doesn’t want to just move fast. They want to teleport.

This is the student who says, “I’m tired of guessing. I want the answer. I want you to look at my exact situation, tell me exactly what to do, and then make sure I actually do it.”

This is where the CAC Factor hits maximum.

You customize the path around their needs (maximum Clarity). You check in personally, weekly, sometimes even daily (maximum Accountability). You are now their sounding board, their reality check, and sometimes their lifeline (maximum Connection).

The results here are almost always dramatic, but so is the cost.

You’re not just selling information anymore. You’re selling access to your brain. Your time. Your personal attention. That’s expensive, for good reason.

But the price is also what unlocks the commitment.
